Designing AI Products Teams Actually Use
How to move AI from a demo to something people keep in their workflow.
Most AI products fail at adoption, not capability. The demo looks good, the pilot starts, and then the tool gets dropped because it never fits the way people actually work.
The problem is usually product design, not model quality.
Framing the problem
Before you build anything, answer these three questions:
- Which repeated workflow are we improving?
- What is the current cost of that workflow in time, money, or quality?
- What decision or output should become faster or better?
If the team cannot answer those clearly, you are probably building a feature demo instead of a useful product.
How I approach it
My delivery approach is simple:
- Start with one workflow that hurts, not ten features.
- Design the UX around confidence, review, and correction.
- Keep humans in the loop where trust matters.
- Measure success with operational metrics, not novelty metrics.
The tradeoff is obvious, even if people resist it: narrow scope wins adoption faster than broad capability.
What the loop looks like
The fastest implementation loop usually looks like this:
- Discovery and workflow mapping
- Prototype with real prompts and ugly edge cases
- Ship to a small internal group
- Measure output quality, time saved, and failure patterns
- Iterate on prompt design, UX, and guardrails
In practice, custom AI tools usually beat generic ones here because they match the team’s actual process and data.
